The Gap Between Knowing and Doing

Instead, ask three questions:

  2. Which of those workflows has clean-enough data to act on within 90 days? Not perfect data. Clean-enough data.
  3. Who owns that workflow, and will they champion the change? If the answer is “IT will drive it,” stop. You need the business owner.

The Use Case Scoring Matrix

Score each candidate use case across four dimensions:

Phase 2: Data Audit (Weeks 2–4)

Successful AI implementations spend 50–70% of their timeline and budget on data readiness. This feels wrong to executives who want to see AI “doing something,” but it’s the difference between a demo that impresses and a system that works.

Your data audit should answer:

  • Availability: Where does the data live? How many systems? Who controls access?
  • Quality: What’s the error rate? How stale is it? Are there systematic gaps?
  • Governance: Who owns it? What are the compliance constraints? Can it be used for AI training?
  • Integration: What does the pipeline look like from source to model? What breaks?

What “good enough” looks like

You don’t need perfect data. You need data that is:

  • Accessible within 48 hours of a request (not weeks of IT tickets)
  • Consistent enough that your model won’t learn the wrong patterns
  • Governed so you won’t hit compliance walls at deployment
  • Representative of the actual production environment, not a sanitised test set

If your data audit reveals fundamental issues — siloed systems with no integration path, critical data that exists only in spreadsheets, or governance gaps that require legal review — you’ve just saved yourself six months of building on a broken foundation.


Phase 3: Build (Weeks 4–10)

The MVP is smaller than you think

Your first production deployment should do one thing well. Not three things adequately. Not a platform. Not a dashboard with twelve tabs.

Build for integration from day one

The #1 reason pilots die in the transition to production is integration. The model works in a notebook. It works with test data. Then someone tries to connect it to SAP, and six months of integration work appears out of nowhere.

From the first week of build, your team should include:

  • A systems integrator who knows your production stack
  • Someone from IT security and compliance
  • An end-user from the target workflow

These people aren’t there to observe. They’re there to catch integration landmines before you step on them.

The three metrics that matter

Track these weekly during the build phase:

  1. Model accuracy on production-representative data — not test data, not benchmarks. Data that looks like what the model will see in real life.
  2. End-to-end latency — how long from user action to AI output, including all the integration hops?
  3. User acceptance — are the people who will use this system involved in testing it? What do they say?

If any of these metrics aren’t trending in the right direction by week 6, you have a scoping problem, not a technology problem.

Before declaring production readiness, confirm:

  • Monitoring is live — model performance, data drift, latency, error rates
  • Rollback is tested — you can revert to the previous workflow within hours
  • Support is defined — who do users call when it breaks? Not “the AI team”
  • Documentation exists — not for the model, for the users and the ops team
  • Success metrics are baselined — you know exactly what “before AI” looked like

Measure what matters

After 30 days in production, report on:

  • Business impact — the metric you identified in Phase 1, measured in currency
  • Adoption rate — what percentage of eligible users are actually using the system?
  • User satisfaction — NPS or CSAT from the people using it daily
  • Operational stability — uptime, error rate, support ticket volume

If your 30-day report can’t quantify business impact in pounds or dollars, your scoping was wrong.


The Uncomfortable Truths

Most AI vendors won’t tell you this. Shipping AI to production is 20% technology and 80% organisational change. The technology is the easy part. Getting a 5,000-person organisation to actually use it — that’s the hard part.

Your first project will be ugly. It won’t be the transformative AI vision from the board presentation. It will be a narrow tool that does one thing well. That’s exactly right. Nail the first one, prove the ROI, then expand.

Speed matters more than perfection. A 10-week deployment that delivers 80% of the value is infinitely better than a 12-month programme that delivers a beautiful demo and no production system.

The best AI strategy is a shipping strategy. Companies that win with AI aren’t the ones with the best models or the biggest data lakes. They’re the ones that ship, measure, learn, and ship again.
